Have you ever had a moment where the rug was pulled out from under your entire organization? One day you have a five-year roadmap, and the next, a global Shyft, a market crash, or a massive internal restructuring leaves your team standing in the debris of "what used to be."
Suddenly, the titles don't feel as solid. The strategy feels like a suggestion. And as the leader, everyone is looking at you to be the anchor while you’re privately wondering, “Who are we if the old plan doesn’t work anymore?”
Welcome to the Messy Middle.
It’s that gaping hole between the life you knew and the one you’re trying to build. In my world, we don't fear this space. We own it. Because as The Shyft Master™, I’ve learned that when Shyft Happens™, you don't just survive the chaos: you navigate it with tactical wisdom.
Whether you are leading a Fortune 500 team or a lean startup, the "Messy Middle" is where your true leadership identity is forged. It’s where we move from survival to mastery.
From Wheelchair to Marathons: The Ultimate Organizational Metaphor
I know what it’s like to have everything shatter at once. In 2005, I went from being a high-performing Soldier and athlete to being confined to a wheelchair. The doctors told me I’d never walk, perform, or run again. They tried to kick me out of the military: the only identity I had known for years.
I had two choices: accept the limitation or rewrite my story in real-time.
I chose to crawl. I literally crawled out of that wheelchair, read every book I could find on inflammation and stress, and became a "mad scientist" with my own body. Today, I’ve finished 27 marathons and a 50-mile ultramarathon. No medication. Just resilience.
When your team is facing a massive transition, they are in that metaphorical wheelchair. They feel paralyzed by the "Messy Middle." Your job as a leader isn't to pretend the wheelchair doesn't exist; it's to provide the Resilience Blueprint that helps them crawl, then walk, then run.
Pillar 1: Regulate through Anchoring Systems
When Shyft Hits the Fan, the first thing to go is regulation. Your team’s nervous systems are on high alert. Cortisol is spiking, morale is dipping, and "cyclone thinking" takes over.
In the military, we don't rely on "vibes" when things go sideways; we rely on systems. To lead through the Messy Middle, you must implement Anchoring Systems. These are the non-negotiables that keep the team grounded when the external environment is a hurricane.
- The 34-Minute Protocol: I teach my executives that physical regulation precedes mental clarity. If your team is burnt out, they can't innovate.
- Radical Transparency: Clear the "gaping holes" of information. Even if the news is "we don't know yet," say it. Silence in the Messy Middle is filled with fear.
- Regulate → Rebuild → Rise: You cannot rebuild a strategy until the team’s nervous system is regulated. Stop trying to "pivot" before you’ve anchored.
Pillar 2: Core Values as Your Tactical Compass
In the Messy Middle, people lose their sense of identity. They ask, "Who am I outside of this project? Who are we if we aren't the market leaders right now?"
This is where the "Y" Factor comes in. Remember, I spell it Shyft for a reason. The "Y" represents YOU and YOUR WHY.
As a Veteran, I’ve seen teams hold together in the most brutal conditions not because of the mission objective, but because of their shared Core Values. If your team’s identity is tied only to their "output," they will crumble during a transition. If their identity is tied to their values: resilience, integrity, grit: they become unbreakable.
Ask your team: What are the three things that remain true about us even if our budget is zero? That is your foundation.

Pillar 3: Showing Up "Confident and Messy"
We’ve been sold a lie that leadership means having all the answers and looking perfect while delivering them. But guess what? Perfectionism is just a mask for survival.
In the Messy Middle, your team doesn't need a polished statue; they need a human who is "Confident and Messy."
This means:
- Acknowledging the Chaos: "This is a hard Shyft, and it's okay to feel the weight of it."
- Maintaining Grounded Authority: "We don't have the full map yet, but I know how to read the compass. Follow me."
- Rewriting in Real Time: Being willing to scrap what isn't working without shame.
When I was learning to walk again, it wasn't pretty. It was messy. It was painful. But I was confident in the process, even when I wasn't confident in my legs. Lead your team with that same "mad scientist" energy. Experiment. Fail fast. Regulate the stress and keep moving.
The Resilience Blueprint for High-Stakes Teams
If you are currently guiding a team through a transition: whether it's a merger, a leadership change, or an industry disruption: here is your tactical checklist:
- Audit the Alignment: Use the Life Alignment Assessment for yourself and your key leaders. You cannot lead a team to a place you haven't mapped out internally.
- Identify the "Shyft" Pillar: Is this an Identity Shyft (who we are), a Body Shyft (burnout/capacity), or a Purpose Shyft (meaning)? Categorizing the challenge reduces the overwhelm.
- Schedule a Strategy Session: Don't wait for the dust to settle. The Messy Middle is the best time to book a high-performance session to build your customized Resilience Blueprint.
Shyft Happens™. Will You Rise?
Change is inevitable, but transformation is a choice. The "Messy Middle" is not a sign that you are failing; it is a sign that you are in The Shyft Zone. It is the birthplace of the next version of your leadership and your team’s legacy.
Stop waiting for the "perfect" moment to take action. The "Y" in Shyft starts with you. Grab your compass, anchor your systems, and let’s show up confident and messy together.
